The Architecture Requirements
Recently, I had a client ask me to set up a system that will support their Managed Service Partners to increase revenue.
In my investigation, I found the architecture is as follows:
-
Alert us if a prospect comes on our website
-
Scrape the web to see what the motivation might be for the prospect's investigation of our products
-
Gather customer information such as company size, location, personas, current changes
-
Send an email introduction template with our logo and our product info to partners so they can customize and pitch to the prospect, all in an automated way
- Push the contact info to the Partner Relationship Management System (PRM)
This is actually a common architectural structure for a company using partners to sell their products world-wide such as Managed Service Partners or Value-Added Resellers (VARs). An added benefit of this architecture is sustaining visibility in opportunity results because we share a dashboard with the Partner's Partner Relationship Management Database (PRM).
The Investigation
Since I'm a certified Network Engineer and I specialize in Marketing for Startups, I've owned the marketing tech stack often, and often migrated clients to Hubspot.
I built closed-loop marketing analytics at Imanami, by using a third-party API by Linton, to connect their MS Dynamics CRM to their Hubspot Marketing Automation Platform, many years ago, but this current project is obviously a lot more complicated and involves AI.
In my investigation, I discovered, according to Gartner, 87% of these AI Automation projects fail because companies don't have the expertise, or the support, or they don't train the team. As you will see, Preparation and Hubspot can significantly increase my odds of success.
An important consideration are the privacy laws in Europe and now in the US; You have to honor an opt-out requests everywhere, in your Hubspot, Salesforce, big data, and Partner PRM, or it can cost your company in the Millions of dollars in fines, if you fail to engineer this. Therefore, we will use a centralized Consent Management Platform (CMP), like OneTrust, that acts as the front gate for all web properties via API to our Data Lake. For details see https://www.bayareainbound.com/blog/how-do-we-comply-with-data-privacy-laws-with-automation
And if you do contact Europeans directly, you need to have a physical address in their geography, thus the Partners.
Super valuable to know all that, and to prepare.
To understand how to execute this project, I used AI to research and blog about every aspect of this project and I took a hands-on AI certification course to learn about the AI automation piece as well.
Last night, it dawned on me to ask Google if Hubspot has all the capabilities I need natively, because it would make perfect sense that they would. I was right, it does.
Native AI in Hubspot Since Breeze AI Launch, 2024
You can see from the answer below, that this solution is not a button you can push in Hubspot, but the capabilities are definitely there, and we can stitch the pieces together.
Hubspot has 24/7/365 support, which is one of the main reasons I have owned my portal for the last 18 years, and I have encouraged every startup I have worked for to migrate to Hubspot.
If I am in the weeds and trying to do something super complicated like this project, I can call Hubspot Support and they will look at my code and help me. There is a marketplace of partners that will help as well, if I need to buy something that I don't want to build, or if I need to hire someone to build something custom as well.
Hubspot blew past Marketo, which had long been the incumbent-market-automation leader for 15 years, because of the support Hubspot provides and the inbound SEO (now they support AEO as well); Hubspot enables even startups to do anything they want on a shoe-string budget.
Below is Google's answer on how to do our project with Hubspot.
Technical Details of How to Execute Partner Automation
HubSpot can execute automated, enterprise-level partner demand generation, but it requires coordinating multiple native Breeze AI tools and custom workflow actions.
While HubSpot doesn't feature a single button labeled "Partner Demand Gen Agent," you can fully automate this specific architecture—scraping, qualifying, enriching, matching with materials, and routing—using HubSpot's Breeze AI architecture, Breeze Intelligence, and Advanced Workflows.

Deep Dive into the Technical Execution
1.Scraping and Enriching Prospect Company Data
You do not need external web scrapers. When a prospect interacts with your brand or is identified by the Breeze Prospecting Agent, Breeze Intelligence takes over. It scrapes and appends company data such as revenue, employee count, software stack, and real-time buyer intent signals.

Additionally, the Data Agent can be prompted to answer custom questions about a company by analyzing external web sources and funneling that unstructured text into structured CRM fields.

2. Processing "Breeze Inquiries" and AI Qualification
The Breeze Customer Agent can act as an automated front line on your site. It qualifies leads based on your Ideal Customer Profile (ICP) parameters. You can also use an "Ask Breeze" custom workflow action.
This instructs the AI to: [1] (https://www.youtube.com/watch?v=4yiKrlWEmyg&t=85),

Evaluate this incoming chat inquiry against our Tier-1 enterprise criteria. Generate a 3-sentence intent summary, and suggest which partner product tier they match."
3.Dynamically Linking Data Sheets
HubSpot's AI can trigger a tailored collateral lookup. If Breeze Intelligence determines the prospect is a Healthcare company looking for Data Security, a HubSpot workflow references those CRM properties to pull the correct asset URL (e.g., your Healthcare Data Sheet) into the partner payload.
4. Automated Enterprise Forwarding to Partners
Once enriched and qualified, the data needs to go to your partners. Because partners are third parties outside your core sales seats, you distribute this information using HubSpot
Workflows
If partners use a portal: You can automatically hand off the lead via native PRM integrations (like Channeltivity or Kiflo) available in the HubSpot App Marketplace.
If forwarding directly: A workflow action triggers an automated email or Slack ping to the partner.
This message includes the Breeze chat transcript summary, the scraped company firmographics, and the assigned data sheet link. [1]
Distribution: You can use conditional Round Robin routing logic to evenly distribute the generated leads across multiple qualified partners based on geography or product alignment.

Potential Enterprise Guardrails to Consider
Because this involves sending AI-sourced data directly to external partners, enterprise teams usually configure a Control Layer using Breeze Studio. This allows you to set data access boundaries so the AI doesn't accidentally leak sensitive internal CRM fields to your partner network, and sets up approval gates for high-value accounts.

How to Draft the Specific Logic for the Partner Routing Workflow
To build an automated partner routing workflow, you need a clear logic framework that assigns incoming leads to the right partners without causing channel conflict.
Here is how to structure your lead routing logic, followed by the top PRM platforms that integrate with HubSpot.
Partner Routing Logic Framework
When a lead enters HubSpot, it should pass through a series of automated filters before assignment. You can build this using HubSpot Workflows paired with custom properties.
1. Eligibility & Filter Criteria
Before routing a lead to a partner, ensure it actually qualifies for indirect sales.
Exclude Direct Accounts: Filter out active opportunities, target accounts, or accounts owned by internal sales reps.
Define Partner-Eligible Segments: Filter by geography, company size, or industry vertical to match your partner program's scope.
2. Matching Logic (How to Choose the Partner)
Once a lead is deemed "partner-eligible," use one of these three primary routing methods:
Account Mapping (Explicit Match): If a partner registered the lead or owns the target domain via a mapping tool (like Crossbeam or Reveal), automatically route it to them.
Territory & Specialization (Rules-Based): Route based on matching fields: Lead Region = Partner RegionLead
Industry = Partner Vertical Focus
Lead Product Interest = Partner Certification Level
Round Robin (Equal Distribution): If multiple partners qualify, use HubSpot's rotation action to distribute leads evenly among a specific list of partner contact records.
3. Lead Acceptance & SLA Logic
To prevent leads from dying in a partner's inbox, build an expiration loop:
Step A: Assign the lead and trigger an email/slack notification to the partner.
Step B: Set a delay timer (e.g., 24 or 48 hours).
Step C: If the partner does not change the lead status to "Accepted" or "In Progress" within that window, automatically unassign the lead and route it to an internal rep or an alternative partner.
Top PRM Platforms for HubSpot
If HubSpot’s native tools aren't enough to manage your partner portal, deal registration, and co-marketing, you should connect a dedicated PRM.

You can see Gemini Pro can help direct the best way to structure this mapping by answering questions
To help tailor this routing workflow, tell me a bit more about your program:
- What type of partners are you routing to? (e.g., Resellers, Agencies, Affiliates, or Referral partners)
- How do you want to handle conflict if an internal rep and a partner claim the same lead?
- What is your approximate budget or team size for the PRM platform?
I can map out the exact HubSpot workflow actions (triggers, branches, delays) based on your choices.

Always exciting to investigate and execute on a technical challenge, hope this helped you if you found my article through an organic search.
There is a Chinese proverb that says, "Knowledge is a gift that can be taken with the owner wherever they go."
I like this one too: "Curiosity is the driving force behind learning, creativity, and personal growth."
Now the question is, should I ask AI to do all this for me? It is safe to do with guardrail prompts like "set up but don't execute, so I can check the work" and I can ask Hubspot to check my work as well.
